The Difference Between Data and Intelligence

Data describes what happened. Intelligence explains why it happened and what should change next.

Most reporting is data delivery dressed as insight. It arrives on time, it is accurate, and it changes nothing.

Intelligence is different in structure, not just in tone.

A number without a decision attached to it is decoration.

Data answers 'what'. Intelligence answers 'so what'

A report that says cost per acquisition rose 18% is data. A report that says cost per acquisition rose 18% because a high-intent audience saturated and the next best segment converts 30% lower — so budget should shift to a different stage — is intelligence.

The second version requires context the raw export does not contain.

Build reporting around questions, not sources

The fastest way to produce useless dashboards is to build one page per platform. The fastest way to produce useful ones is to build one page per recurring question.

  • Where is efficiency changing, and is it structural or seasonal?
  • Which audiences are still under-served relative to their value?
  • What did we say we would do last month, and did it work?

Intelligence needs a stable data layer

Interpretation collapses if the underlying numbers move every time someone refreshes. Consistent definitions, keys and refresh logic are what make analysis repeatable.

This is why intelligence work almost always ends up being partly infrastructure work.
